Measuring the ROI of AI agents without fooling yourself
Hours saved is a start. Here's how to measure the outcomes that actually matter to your business.

Every agent dashboard shows hours saved. It’s a useful number, but it’s rarely the one your CFO cares about. Here’s a better way to measure.
Measure the outcome, not the activity
Tie each agent to the business result it should move:
| Agent | Activity metric | Outcome metric |
|---|---|---|
| Account researcher | Accounts scored | Qualified pipeline |
| Ticket resolver | Tickets answered | Time to resolution, CSAT |
| Invoice matcher | Invoices matched | Days to close the books |
Compare against a baseline
Measure the same result for a few weeks before launch, or keep a small group working the old way, so you can see the real difference.
Count the quality, too
Track how often people edit or reject an agent’s work. A falling edit rate is the clearest sign an agent is earning trust.
- edit rate after 8 weeks
- −42%
- qualified pipeline
- 3.1×
- saved per rep each week
- 15h
Report it simply
A weekly summary with three numbers beats a dashboard nobody opens. Agento’s weekly reports do this by default.
